The slightly less wrong approach is to measure cycle time or deployment frequency. At least these focus on outcomes rather than output. But they still have problems. You can deploy frequently by cutting corners. You can have short cycle times by working on trivial features.

The 2025 DORA research has an insight that's easy to miss. They found that "AI doesn't fix a team, it amplifies what's already there." This is profound if you think about it.

AI tools make good teams better and bad teams worse. If your team has good practices around code review, testing, and documentation, AI supercharges those practices. If your team is chaotic and disorganized, AI just helps you be chaotic faster.

This means measuring AI productivity isn't really about measuring the AI. It's about measuring whether the AI is amplifying the right things. Are deployment frequencies going up while change failure rates stay low or go down? That's good amplification. Are you deploying more frequently but with more bugs? That's bad amplification.

This suggests something interesting: the bottleneck in software development might not be writing code. It might be maintaining shared understanding across team members. If that's true, tools that improve shared understanding are more valuable than tools that generate code faster.

Think about what this enables. You could have much larger codebases maintained by the same size teams. You could have more distributed teams because geography matters less. You could have faster onboarding because new developers can query the AI about why things are the way they are.

You could also have fewer meetings. A lot of meetings exist to transfer context: explaining how something works, discussing architectural decisions, sharing knowledge about system behavior. If the AI can answer most of those questions, you need fewer interruptions.

The challenge is cultural. Getting teams to trust AI with important context requires showing that it actually works. That's why implementation matters. You start small with a pilot team. You configure the context engine properly. You establish clear protocols for what the AI does and doesn't do. You measure outcomes using DORA metrics that show improved team performance.

After 30-60 days, when the pilot team is clearly more productive, skepticism fades. After 90 days, when other teams are asking to join, you know you've crossed the adoption threshold.

The Real Test

The real test of any technology isn't whether it works in ideal conditions. It's whether it works when things go wrong.

For AI-assisted remote development, things go wrong in predictable ways. The AI suggests code that doesn't match project patterns. Handoffs between time zones still lose important context. Code reviews become bottlenecks because everyone's relying too much on AI and not enough on human judgment.
